  6. When people choose their cofounder, it’s rarely scientific. They’re guided by trust, and trust is easiest to find in familiar places: former coworkers, college classmates, close friends, people who already sit in your orbit. While starting a company is chaotic enough without bringing strangers into the mix, I wanted to understand whether this instinct toward familiarity actually comes with a cost. Turns out it does. Having worked with hundreds of early-stage startups as founders and investors, including at Coatue, Kleiner Perkins, and NFX, we wanted to test whether the instincts founders use to choose partners actually hold up in the data. We surveyed nearly 350 U.S. tech IPOs and more than $1 billion in exit outcomes over the past 20 years to complete the Outcast Billion-Dollar Founder Study. This report analyzes founder count, prior relationships, startup experience, age at founding, and more. We then compared these variables against exit valuation and time to liquidity, linking verifiable founder histories to performance outcomes. The pattern became clear. Deliberate teams outperform convenient ones, meaning familiarity correlates with worse exits. To put it into hard numbers, founders who had worked together before starting a company produced 21% lower exit valuations than founders who hadn’t, while founders who went to school together saw 7% lower valuations than founders who hadn’t. When the default is proximity, a founder isn’t deliberately finding the teammate who fills their gaps. Instead, they are selecting for comfort, and comfort doesn’t always produce results. Sharing a relationship built over years in the same class or company means shared perspective and overlapping blind spots. Pre-existing social relationships also make hard conversations—equity splits, role clarity, performance expectations—even more challenging. What did correlate with stronger exits? Startup experience. Founders who had previously worked at a startup (even one that failed) produced 41% higher exit valuations than first-time founders. Prior exits were the strongest signal in our study as those with a previous exit achieved 91% higher valuations than those without. Previous founders know when to hire, when to cut burn, when to push versus sell. Clarity in these pivotal moments doesn’t come from deliberating with a confidant from your past job. It comes from pattern recognition earned the hard way. Across the dataset, founding teams outperformed solo founders on both exit size and speed. Adding founders doesn’t guarantee success, but across two decades of venture-backed outcomes, teams show a consistent structural advantage. Even in the current AI cycle, the most valuable private companies were team-founded: OpenAI, xAI, Perplexity AI, Decagon, and Anduril. These teams formed in many ways, some through prior collaboration and others through new introductions, but the consistent pattern is that the largest companies are rarely built alone. Deliberate teams look different The founders behind OpenAI, Chime, Decagon, and Uber did not default to whoever was most convenient. Many met through introductions, conferences, and general field overlap. They selected for experience relevant to the problem, not pre-existing familiarity. Some solo founders will build massive companies. Some college friends will create generational outcomes. It’s true that success can be built in several ways. But it is clear that the median outcome is worse when founders default to what’s easiest. If you’re forming a founding team, consider these three steps: Define the gaps before you define the people. What experience is missing from your own background? Have you scaled a team? Navigated a board? Sold a company? Survived a failed one? Widen your aperture beyond your existing network. Your network is a starting point rather than the boundary. Ask for introductions, attend industry events, join the Outcast Catalyst program, and deliberately spend time with people outside your immediate circle. The right partner may sit outside your current graph. Seek alignment, not proximity. Shared standards, complementary judgment, and willingness to challenge each other are essential while prior proximity isn’t. Across 350 exits, the signal is clear: founders who selected partners deliberately, based on experience and complementarity, outperformed those who defaulted to convenience. Often, when we manage others, we imagine how we would react to the things we plan to ask, or the feedback we plan to give, and the work environment we aim to create. That strategy is not always effective in general, and it is likely to fail spectacularly when engaging with neurodivergent colleagues. Here are a few things to consider when supervising a neurodivergent employee. Engage with curiosity Start by being curious. Meet with your supervisee and get their permission to ask questions so that you know best how to enable them to succeed. Trust your employee to know what works for them: they are the expert on themselves. Find out what has worked for them in the past and what has not. Take notes and work with them to formulate a plan. In addition, you should let your supervisee know that you are quite likely to make some mistakes. Encourage them to talk to you when you have approached a situation in the wrong way or have asked them to do something in a way that goes beyond their capacity. When you believe that you can make mistakes and learn from them, then you will work more effectively than if you are concerned that every action you take has to be the right one the first time. High standards and high support In his wonderful book 10 to 25, my former colleague David Yeager talks a lot about the power of mixing high standards and high support to create a great environment for adolescents and young adults. This advice holds for almost anyone who works for you. It can be a valuable framework for supervising your neurodivergent employees. You might be tempted to hold your neurodivergent supervisees to a different set of standards than other employees. That is a mistake. The job you have hired someone to do is important for the success of the organization. Putting someone in a role and then not expecting excellence hurts the organization. More importantly, it harms the employee. Everyone deserves the opportunity to shine and to ultimately advance in their careers. When you relax standards, you limit the degree to which your supervisee can advance. In addition, other people on your team will know you are setting different standards for different employees, which will create resentments among team members. Expect excellence, but allow flexibility for the way your direct report gets their work done. Maybe they need to be off-camera during Zoom calls because the visual stimulus is distracting, or they need an AI notetaker during meetings. Often, your employee will know what works best for them. Your job as a manager is to help your employees use their strengths to do their work and provide support and strategies for closing their skill gaps or figuring out work-arounds. Create an environment in which all of your team members can succeed by expecting greatness and giving them the tools they need to achieve it. It’s not just the law, it’s also a good idea In the United States, employers are required to provide reasonable accommodations to employees as a legal requirement under the Americans with Disabilities Act (ADA). That strategy of being curious about how to help your neurodivergent employee enables you to find out what requirements they need and to determine what is reasonable to allow in order for the organization to succeed.   15. It’s five answers to five questions. Here we go… 1. Candidate used a slur during a job interview I’m the hiring manager for a position at a nonprofit. The role has a lot of in-person interaction with clients, so we are looking for people who are well-spoken. One of our candidates used a lesser known slur during her interview. I won’t say what the slur was, but it’s a term to indicate being duped or swindled, and the word comes from the name of an ethnic group. I didn’t address it in the moment, but I can’t stop thinking about it. How would you have handled this? And, should this error carry weight? On one hand, I understand that when you’re speaking on the fly like in an interview, you can misspeak. However, she used a slur! During an interview! How much grace should be extended? Assuming we’re talking about the slur for the Romani people … well, it would give me some serious pause! It’s not as clear-cut as my response to a lot of other slurs would be because there are still a ton of people who have no idea the word is a slur at all, so my concern would be less “she deliberately used a slur in an interview!” (which is fully a deal-breaker on its own) and more “if she didn’t realize this word is offensive, will there be other ways she offends people without realizing it,” particularly in a job with lots of client interaction where she’s presumably expected to be more polished. At a minimum, if you hired her, it’s something you should raise early on (“I’m sure you didn’t realize this, but it came up in your interview and I want to make sure you know going forward”). But should it stop you from hiring her altogether? If she was otherwise a strong candidate and didn’t give you other reasons to doubt her judgment (and again, we’re assuming she doesn’t know the etymology of the word, not that she knows and doesn’t care), probably not … but if you have other strong candidates, it’s fair to factor it in. 2. My co-manager never had the title and is refusing to co-manage now My supervisor left our unit and there was no clear successor. Her supervisor, Adam, decided that her work would be taken over by me and my coworker Jane as co-managers temporarily. It went well for a while. Jane had better knowledge of our work, while I have managerial experience, and we had a good collaborative relationship. Eventually, Adam told me he wanted me to take the official manager title. At the time, I questioned him about the decision since I was still learning the work and Jane seemed a better choice. He said Jane did not want to be a manager and I was more suited to the role. We would still be acting as co-managers reporting to him; I would just get the official title. The job was posted, I interviewed and received the title. When Jane found out, it was like a switch flipped. She moved to a desk far from me, switched her WFH days to avoid me, and barely spoke to me. Adam told me she confronted him and said that even though she didn’t want the job, she thought she should be forced to take it as the more experienced employee, because that’s how it’s done in her country of origin. She complained that she’s a ”co-manager” but has no supervisory duties. When offered them, she only agreed to take on approving timekeeping for half the staff. Adam made her take a few other tasks. He set up a weekly meeting for the three of us because she wouldn’t collaborate without him as an intermediary and she wouldn’t do her managerial tasks without his prompting. It’s been a few years and I have mostly gotten over the situation — Jane does her work, I do mine, and everything runs as it’s supposed to. She even started being somewhat nice to me lately. Then two weeks ago, Adam died unexpectedly. Despite his shortcomings with this co-manager situation, he was a great boss. We’re devastated and panicking because he did a lot of things no one else knew how to do. In the aftermath, Jane has started deferring everything to me, including tasks she oversees. She gave me permission to approve her timesheets and leave requests since she knows I was Adam’s backup in our timekeeping system. Jane and I have the same salary, and she’s never reported to me. I’ve been pushing back, but it feels like she’s trying to give up her co-manager status now that Adam is not here to make her be a manager. I am stressed trying to figure out how to get things done without Adam. She won’t talk with me and I’m not her supervisor, so I have no actual power over her. Adam reported directly to the CEO, who I have no relationship with. I don’t know that HR can help. What can I do? Adam really messed this up! While it’s odd that Jane thought she should be forced to take the manager job despite not wanting it, it’s way more of a problem that Adam expected her to deal with management-level work without the title, and Jane was justified in pushing back on that. She’s also justified in declining to do those things now. (It does make it a little better that she’s earning the same amount as you, but this is still a very dysfunctional set-up!) Since Adam is no longer there to sort this out, you need to talk to his boss, the CEO. You’d need to do that anyway, even if you didn’t have the co-manager mess to figure out, because the CEO needs to step in as your manager now or designate someone else to fill that role. When your immediate boss dies (or simply leaves), you’re not supposed to just muddle through without talking to anyone higher up; it’s very, very normal for you to need to talk to the CEO about how things should be handled now, and the Jane situation can be part of that. 3. Did my boss question my ability to discern reality? I’m unsure if and to what degree a statement my boss made in a recent performance review is inappropriate. In addition to a lengthy upbraiding, he documented in my performance review that “I want you to pause and separate what happened from the story your brain is telling about it.” He said that my sensitivity makes me care deeply but can also mean that I get more worked up about situations, and that is draining for others. I think that this comment is inappropriate because it hints at mental health issues and lays the foundation for questioning my sanity and competency. Can you please tell me if this comment is inappropriate and if so, how exactly? I don’t think it’s inherently inappropriate. He’s not hinting at mental health issues or questioning your sanity. He’s saying that you have a tendency to turn things into something more frustrating or upsetting than is actually warranted by the situation, and that it’s taking a lot out of the people around you, and he’s asking you to work on doing less of that. It’s pretty serious feedback — particularly combined with the “lengthy upbraiding” — and I would try to really think about what he’s saying and what handling those situations differently could look like. It’s also exactly the kind of thing therapy is very useful for (because if you do in fact react more strongly to situations than is warranted, that’s bad for your quality of life and your relationships with other people, and therapy can help unravel where those instincts came from and how to free yourself from them). 4. Can a business hire only women? I recently listened to a podcast that mentioned a rehab center staffed only by women, with only women as patients. While I think that’s awesome, and certainly informed by the trauma that the patients have experienced, I was wondering how that works, since companies can’t discriminate based on sex. The laws prohibiting discrimination based on protected classes (like gender, age, etc.) include an exception for what’s called “bona fide occupational qualifications”; employers can make a job single-sex-only if it’s truly necessary to the work. The law allows this exception in three circumstances: privacy (for example, you can preference women when hiring a women’s locker room attendant), “authenticity in the arts” (like in casting for movies), and when the qualification “relates to the normal operation or essence of the business” (like the mandatory retirement age for pilots for safety reasons or requiring that priests be Catholic). I don’t know enough about this particular rehab center to know if it would qualify for one of the legal exceptions, but I can imagine situations where it could. 5. Planning a vacation during a job search I’ve got a milestone anniversary coming up this summer and I’m job searching. We’re planning a week-long trip to celebrate. Should I just go ahead and book the dates that work for us now? Or, should I wait? I have no clue how close I am to securing my next job. I’d hate to lose out on an opportunity because of our celebration — but if we don’t book, then we won’t go. Go ahead and book it. If you get a job offer before then, you can explain you have a trip booked for (dates) and ask if they can accommodate that, even if it means taking the time unpaid. If they say they can’t, then you can decide at that point if you’d rather move forward with the job at the expense of the trip (and whatever nonrefundable deposits you might have paid), but this is a very common request when negotiating a job offer and the majority of the time employers can accommodate it. There are exceptions to that — like if that’s a really key week for the job for some reason — but most of the time they can make it work. Doing so introduces security risks, and it's also a less-than-optimal way to use the features available to you. If you have a Ring camera or doorbell, there are a whole host of changes you can make to minimize annoyance and maximize privacy. Snooze Motion Alerts when you're outsideMotion alerts are among the most useful features of any security camera, but you don't need a notification to your phone when you are the one moving around your property. You can snooze alerts in certain situations, such as when you're outside doing yard work or hosting a party. Global Snooze pauses alerts for all cameras and doorbells for a set duration, while Alerts Snooze allows you to pause notifications from a specific device. When Snooze is enabled, you'll still get Doorbell Rings and Priority Alerts. In the Ring app, tap the motion icon, choose the snooze duration, and tap Start Snooze. For a single device, tap the More icon on the camera you want to snooze and tap the bell icon to turn Alerts Snooze on or off. Disconnect from Amazon Sidewalk's wireless networkAmazon Sidewalk uses your Ring device—and others in your neighborhood—to create a mesh network so said devices stay connected to the internet even if your wifi is weak or goes down. Amazon says that this feature provides security (because you'll still get important alerts) and extends the range for other devices like smart lights, smart locks, and pet locators. But you may not want to use your bandwidth for this purpose nor introduce potential privacy concerns to your home network. You can disable Amazon Sidewalk in the Control Center on your Ring app. Disable third-party provider sharingLike many apps and services, Ring shares certain information with third parties for purposes like personalized ads. While the company says it does not sell users' personal data, in 2020, researchers at the Electronic Frontier Foundation found that the Ring app was packed with third-party trackers that were sending personally identifiable information to analytics and marketing firms. In response, Ring added an opt-out feature, so you can adjust your settings to keep this information private from third-party providers. In the Ring app, go to Menu > Control Center > Cookies and Third Party Service Providers and turn off Third-Party Web and App Analytics Cookies and Personalized Advertising. Enable end-to-end encryption to protect your Ring footageIf you want maximum privacy for your Ring footage, consider enabling end-to-end encryption (E2EE), which prevents anyone except you from accessing your recordings. This adds an extra layer of protection against hackers as well as Ring itself (including compliance with law enforcement requests), as videos are hidden behind a passphrase and can be viewed only on your enrolled mobile device. You'll also need a (paid) Ring Protect subscription. The major downside is that you lose access to a pretty sizeable list of features, including 24/7 video recording and Person Detection. To set up E2EE, go to your Control Center > Video Encryption > End-to-End Encryption. Set up local storage for more space and better privacyWith a Ring Protect subscription, Ring will store your videos in the cloud for 180 days, which you can shorten to as little as one day if you are concerned about someone gaining access to your footage (and E2EE isn't enabled). Unfortunately, without a Ring Protect subscription, there's no easy option to store videos from your camera, and you will probably want to save recordings for at least some period of time. You can set up local storage to a MicroSD card through Ring Edge, though you'll need to invest in a Ring Alarm Pro Base Station. This gives you more control, more space, and more privacy. After years of integrating (read: shoving) Copilot into as many Windows apps as possible, Microsoft seems to have made a shocking discovery: users don't want Copilot crammed into as many Windows apps as possible. On Friday, Pavan Davuluri, Microsoft's President of Windows & Devices, published a post on the official Windows Blog, walking readers through changes the company was making to Windows in response to user feedback. While Davuluri stopped short of saying the words "all this AI was a mistake," he did say, "What came through [from user feedback] was the voice of people who care deeply about Windows and want it to be better." So, now, we have a bunch of changes that, hopefully, make Windows better. Copilot is taking a step back in future versions of Windows 11Chief among those changes is an AI regression. In a bullet point titled "Integrating AI where it's most meaningful, with craft and focus," Davuluri says that Microsoft is going to be "more intentional" about where and how it puts Copilot throughout the operating system. The goal going forward will be on experiences that are "genuinely useful and well-crafted." Notably, Microsoft is now "reducing unnecessary Copilot entry points." While more changes could come in the future, the omissions start with Snipping Tool, Photos, Widgets, and Notepad. Davuluri doesn't say how much Microsoft is pulling back Copilot from these apps, but with any luck, the company will at least make AI features a bit less prominent. This first round of changes might not be perfect, but it does seem to address the core complaints users have had about Copilot in Windows 11. Take a look at Windows and technology forums like Reddit, and you'll see plenty of criticisms here. This thread, for example, is full of them: One user posts "I hate the process by which they are cramming it into every single tool, changing it on an almost daily basis and leaving most of the features on by default," while another says "This reminds me of Windows 8, but on steroids." One even tried to use it in a technical way, to no avail: "I [set up] a Copilot agent as a supplemental training resource and it has a mind of its own. I give it instructions to not do something and it just does the opposite." While I'm sure there are Copilot features that some users find useful, the fact is that most of these functions just aren't necessary to do the things people want to do with their machines. If they were, Microsoft probably wouldn't need to cram Copilot into as many different corners of the OS as possible, to prove to the world (or investors) that it was taking AI seriously. The company made a dedicated Copilot key for PCs, and even went to extreme lengths to trick people into using Copilot. If you have to trick customers into using your product, that product probably isn't worth using. Other changes coming to Windows 11Too much Copilot isn't the only complaint that users have about Windows 11. In fact, people have been complaining about Windows 11 since its launch, well before the generative AI boon that kicked off in late 2022. As such, Davuluri's post is full of plans for improving Windows 11 for the better, supposedly in direct response to user feedback. That includes changes to taskbar customization, including the ability to move the taskbar to the top or to the sides of your screen. File Explorer will also launch faster, with reduced flicker and smoother navigation. Widgets will also be "quieter" by default, with new controls for when they appear. Updates are another major Windows 11 pain point which are getting addressed this year. Soon, you'll be able to skip updates when setting up a new device so you can start using it faster. You'll also be able to restart or shut down your PC without having to update, and you can pause updates for longer, if you don't feel like installing the latest software version. Windows Insiders will also note some changes: Davuluri says that Microsoft will make it easier to navigate the program, with clearer descriptions for each channel (so you know what you're signing up to test), easier access to new features (the thing most Insiders are there to test), higher quality updates, and more transparency into how user feedback impacts future Windows builds. To that point, the general Feedback Hub is getting redesigned, so Insiders can share their feedback (and see other users' feedback) easier.
