Walmart’s secret to retail domination? Becoming America’s grocery store
You might think of Walmart as America’s quintessential big box store—the place you can get everything from Hanes T-shirts to large screen TVs to cleats for your kid’s soccer uniform. But Walmart isn’t defying shaky consumer confidence because of the breadth of its offerings, which impressively stretches to 120,000 products at most stores. Customers aren’t flocking into stores to buy made-in-America T-shirts, as I wrote about in May, thanks to a novel partnership with American Giant. Or because it is adding more high-end products (at lower prices than you’d find anywhere else), as I covered in October in this profile of its chief merchant Latriece Watkins. Nor is this about breakthrough new products exclusive to Walmart such as Glen Powell’s Smash Kitchen line of condiments, which hit $10 million in revenue in just six months. (I wrote about how Powell and his cofounders pulled off that feat, revealing their growth numbers for the first time, and how products like theirs fit within Walmart’s overall strategy.) You’re getting warmer, though. If you want to understand why Walmart is beating the odds, this where you should look: the grocery aisles. Walmart has gone from a general merchandise store that also sells groceries to America’s grocery store that also happens to sell everything else you could imagine. The Arkansas-based retailer, which generated $648.1 billion in revenue last year (60% of which came from food), accounts for more than a fifth of all grocery dollars in the country. Since 2019, Walmart has been in the top position when it comes to grocery market share, with Kroger coming in at a distant second at less than 10%. Walmart’s grocery business has been key to its financial success at a time when many other retailers are struggling. Last week, Walmart posted strong quarterly results, with U.S. sales increasing by 4.5%. It has seen an increase in spending per visit, and gains among families with household incomes higher than $100,000 and $200,000. As a result, Walmart has raised its sales and profit guidance, suggesting that it expects to have a stellar holiday shopping season. In contrast, Target posted a drop in sales, and lowered its full-year profit guidance. Grocery store as Trojan horse Walmart’s grocery business has been a Trojan horse. Customers come to the store to stock up their fridge and pantry on low-priced food items, then pick up socks and video games while they’re at it. From the time of Walmart’s founding in 1962, the company’s strategy has been to leverage its enormous buying power to compel brands to sell their products at very low prices. “For most suppliers, Walmart is their biggest customer,” Rachel Slade, author of Making it in America, told me earlier this year. “It’s almost impossible for them to say no to Walmart’s terms.” Walmart’s prices are generally between 10% and 25% lower than competitors. As a result, it has put many smaller retailers and mom-and-moms shops out of business. This, in turn, increases it market share. Today, its 4,605 stores are within 10 miles of 90% of the population. But over the past five years, as the economy has gotten more volatile and inflation has spiked, Walmart’s low grocery prices have begun to appeal to higher income Americans, who feel the need to tighten their belts. The company is doing this in several clever ways. Last year, it launched Bettergoods, its first new in-house food brand in two decades, that is is perfectly calibrated to the tastes of the higher-income consumer. It has all the markers of a premium brand, with sleek, vibrant branding, but it is also designed to appeal to food preferences of wealthier consumers, including from organic milk to plant-based mozzarella to single origin coffee. Sucharita Kodali, a retail analyst at Forrester, says that she’s been impressed with the quality of food in her local Walmart’s grocery section in New Jersey. Products are neatly organized and fresh produce is high quality and inviting. “The quality is just as good as Whole Foods,” says Kodali. This has come in stark contrast to Target, where groceries make up 23% of the products in store. Over the few years, consumers have complained about Target’s grocery and bakery sections being out of stock, messy shelves, and misplaced inventory. Kodali says she’s seen expired food on Target shelves, which is “the worst thing you can do as a retailer.” E-comm as an entry The challenge for Walmart is that many of its higher-income consumers aren’t used to visiting Walmart’s stores, and might be bashful about shopping at what is perceived as a budget retailer. But for more than a decade, Walmart has been beefing up its e-commerce capabilities. When it comes to groceries, it is now significantly ahead of its biggest competitors, capturing 31.6% of grocery e-commerce sales in 2025, ahead of Amazon (22.6%) and Kroger (8.6%). Customers can order groceries online and get them as fast as two hours. And Walmart has a subscription program called Walmart+ that offers free deliver with no order minimum, and is designed to compete directly with Amazon Prime. But just as with low-income consumers, Walmart wants to encourage these higher income shoppers to buy more than food. As I reported in the latest issue of the magazine, Walmart’s chief merchant, Latriece Watkins, has been on a mission to bring in more premium brands into the store, like Sonos speakers, De’Longhi coffee makers, and LaRoche-Posay skincare. The strategy appears to be working. The latest financial report shows that the average amount consumers are spending per transaction has gone up by 2% from a year ago. Can Walmart keep this growth streak up? That’s an open question. During the Great Recession of 2008, affluent consumers flocked to Walmart in an effort to stretch their dollars. But when financial pressures eased, the Walmart acknowledges that many of these newfound customers eventually went back to competitors. This time, however, Walmart appears to have a longer-term strategy to keep wealthier consumers coming back, from creating products that cater to their tastes to keeping them locked in with the Walmart+ subscription program. How to make products machine-readable for multimodal AI search
As shopping becomes more visually driven, imagery plays a central role in how people evaluate products. Images and videos can unfurl complex stories in an instant, making them powerful tools for communication. In ecommerce, they function as decision tools. Generative search systems extract objects, embedded text, composition, and style to infer use cases and brand fit, then LLMs surface the assets that best answer a shopper’s question. Each visual becomes structured data that removes a purchase objection, increasing discoverability in multimodal search contexts where customers take a photo or upload a screenshot to ask about it. Visual search is a shopping behavior Shoppers use visual search to make decisions: snapping a photo, scanning a label, or comparing products to answer “Will this work for me?” in seconds. For online stores, that means every photo must answer that task: in‑hand scale shots, on‑body size cues, real‑light color, micro‑demos, and side‑by‑sides that make trade‑offs obvious without reading a word. Multimodal search is reshaping user behaviors Visual search adoption is accelerating. Google Lens now handles 20 billion visual queries per month, driven heavily by younger users in the 18-24 cohort. These evolving behaviors map to specific intent categories. General context Multimodal search aligns with intuitive information-finding. Users no longer rely on text-only fields. They combine images, spoken queries, and context to direct requests. Quick capture and identify By snapping a photo and asking for identification (e.g., “What plant is this?” or querying an error screen), users instantly solve recognition and troubleshooting tasks, speeding up resolution and product authentication. Visual comparison Showing a product and requesting “find a dupe” or asking about “room style” eliminates complex textual descriptions and enables rapid cross-category shopping and fit checking. This shortens discovery time and supports quicker alternative product searches. Information processing Presenting ingredient lists (“make recipe”), manuals, or foreign text triggers on-the-fly data conversion. Systems extract, translate, and operationalize information, eliminating the need for manual reentry or searching elsewhere for instructions. Modification search Displaying a product and asking for variations (“like this but in blue”) enables precise attribute searching, such as finding parts or compatible accessories, without needing to hunt down model or part numbers. These user behaviors highlight the shift away from purely language-based navigation. Multimodal AI now enables instant identification, decision support, and creative exploration, reducing friction across both ecommerce and information journeys. This goes further, because certain abstract ideas are conveyed more authentically through visuals. To answer “Can a 40-year-old woman wear Doc Martens?” you should show, not tell, that they belong. Original images are essential because they reflect high effort, uniqueness, and skill, making the content more engaging and credible. Making products machine-readable for image vision To make products machine-readable, every visual element must be clearly interpreted by AI systems. This starts with how images and packaging are designed. Products and packaging as landing pages Ecommerce packaging must be engineered like a digital asset to thrive in the era of multimodal AI search. When AI or search engines can’t read the packaging, the product becomes invisible at the moment of highest consumer intent. Design for OCR-friendliness and authenticity Both Google Lens and leading LLMs use optical character recognition (OCR) to extract, interpret, and index data from physical goods. To support this, text and visuals on packaging must be easy for OCR to convert into data. Prioritize high-contrast color schemes. Black text on white backgrounds is the gold standard. Critical details (e.g., ingredients, instructions, warnings) should be presented in clean, sans-serif fonts (e.g., Helvetica, Arial, Lato, Open Sans) and set against solid backgrounds, free from distracting patterns. This means treating physical product labeling like a landing page, as Cetaphil does. Source: AdAge Avoid common failure points such as: Low contrast. Decorative or script fonts. Busy patterns. Curved or creased surfaces. Glossy materials that reflect light and break up text. Here’s an example: Document where OCR fails and analyze why. Run a grayscale test to confirm that text remains distinguishable without color. For every product, include a QR code that links directly to a web page with structured, machine-readable information in HTML. High-resolution, multi-angle product images work best, especially for items that require authenticity verification. Authentic photos, where accuracy and credibility are essential, consistently outperform artificial or AI-generated images. Managing your brand’s visual knowledge graph AI does not isolate your product. It scans every adjacent object in an image to build a contextual database. Props, backgrounds, and other elements help AI infer price point, lifestyle relevance, and target customers. Each object placed alongside a product sends a signal – luxury cues, sport gear, utilitarian tools – all recalibrating the brand’s digital persona for machines. A distinctive logo within each visual scene ensures rapid recognition, making products easier to identify in visual and multimodal AI search “in the wild.” Tight control of these adjacency signals is now part of brand architecture. Deliberate curation ensures AI models correctly map a brand’s value, context, and ideal customer, increasing the likelihood of appearing in relevant, high-value conversational queries. Run a co-occurrence audit for brand context Establish a workflow that assesses, corrects, and operationalizes brand context for multimodal AI search. Run this audit in AI Mode, ChatGPT search, ChatGPT, and another LLM model of your choice. Gather the top five lifestyle or product photos and input them into a multimodal LLM, such as Gemini, or an object detection API, like the Google Vision API. Use the prompt: “List every single object you can identify in this image. Based on these objects, describe the person who owns them.” This generates a machine-produced inventory and persona analysis. Identify narrative disconnects, such as a budget product mispositioned as a luxury or an aspirational item, undermined by mismatched background cues. From these results, develop explicit guidelines that include props, context elements, and on-brand and off-brand objects for marketing, photography, and creative teams. Enforce these standards to ensure every asset analyzed by AI – and subsequently ranked or recommended – consistently reinforces product context, brand value, and the desired customer profile. This alignment ensures consistent machine perception with strategic goals and strengthens presence in next-generation search and recommendation environments. Brand control across the four visual layers The brand control quadrant provides a practical framework for managing brand visibility through the lens of machine interpretation. It covers four layers, some owned by the brand and others influenced by it. Known brand This includes owned visuals, such as official logos, branded imagery, and design guides, which brands assume are controlled and understood by both human audiences and AI. Image strategy Curate a visual knowledge graph. List and assess adjacent objects in brand-connected images. Build and reinforce an “Object Bible” to reduce narrative drift and ensure lifestyle signals consistently support the intended brand persona and value. Latent brand These are images and contexts AI captures “in the wild,” including: User photos. Social sightings. Street-style shots. These third-party visuals can generate unintended inferences about price, persona, or positioning. An extreme example is Helly Hansen, whose “HH” logo was co-opted by far-right and neo-Nazi groups, creating unintended associations through user-posted images. Shadow brand This quadrant consists of outdated brand assets and materials presumed private that can be indexed and learned by LLMs if made public, even unintentionally. Audit all public and semi-public digital archives for outdated or conflicting imagery. Remove or update diagrams, screenshots, or historic visuals. Funnel only current, strategy-aligned visual data to guide AI inferences and search representations. AI-narrated brand AI builds composite narratives about a brand by synthesizing visual and emotional cues from all layers. This outcome can include competitor contamination or tone mismatches. Image strategy Test the image’s meaning and emotional tone using tools like Google Cloud Vision to confirm that its inherent aesthetics and mood align with the intended product messaging. When mismatches appear, correct them at the asset level to recalibrate the narrative. Factoring for sentiment: Aligning visual tone and emotional context Images do more than provide information. They command attention and evoke emotion in split seconds, shaping perceptions and influencing behavior. In AI-driven multimodal search, this emotional resonance becomes a direct, machine-readable signal. Emotional context is interpreted and sentiment scored. The affective quality of each image is evaluated by LLMs, which synthesize sentiment, tone, and contextual nuance alongside textual descriptions to match content to user emotion and intent. To capitalize on this, brands must intentionally design and rigorously audit the emotional tone of their imagery. Tools like Microsoft Azure Computer Vision or Google Cloud Vision’s API allow teams to: Score images for emotional cues at scale. Assess facial expressions and assign probabilities to emotions, enabling precise calibration of imagery to intended product feelings such as “calm” for a yoga mat line, “joy” for a party dress, or “confidence” for business shoes. Align emotional content with marketing goals. Ensure that imagery sets the right expectations and appeals to the target audience. Start by identifying the baseline emotion in your brand imagery, then actively test for consistency using AI tools. Ensuring your brand narrative matches AI perception Prioritize authentic, high-quality product images, ensure every asset is machine-readable, and rigorously curate visual context and sentiment. Treat packaging and on-site visuals as digital landing pages. Run regular audits for object adjacency, emotional tone, and technical discoverability. Google Posts now supports scheduling and multi-location publishing within Google Business Profiles. This should make it easier for you to manage your Google Posts for your business(es) and client(s). Scheduling. When you add a new Google Post within Google Business Profiles, there is a new option to “schedule this post.” You can then select a date and time for when you want the post to be scheduled. Lisa Landsman from Google said on LinkedIn, “plan your entire week or month in advance! You can now schedule your Google Posts to go live automatically at the perfect time.” Multi-location publishing. Also, if you manage multiple locations for a business and you want to quickly copy those Google Posts to some or all of those locations, you can now. Lisa Landsman explained, “Easily create a single post and apply it instantly to multiple business locations in one click..” What it looks like. Here is a GIF of this in action: Why we care. Businesses are busy and you don’t always have time to drop what you are doing to create a Google Post about a new event or message. But now, when you have time, you can pre-schedule these Google Posts at your convenience. Also, you can quickly copy them to other locations you manage. Five Home Maintenance Tasks You Should Tackle Before November Ends

Not only can you save yourself from more expensive heating bills with thoughtful weatherproofing, but you can also be more confident in the event of winter storms or simply more comfortable when you choose to stay indoors. Keeping your house warm, cozy, and safe for the winter is made easier by addressing potential problems early through simple checks and chores now. Here are all the home maintenance tasks you should do in November. 1) Add vent covers to your vents and crawlspacesWhen the weather gets colder, wild animals seek a good place to shelter for the winter. If you have uncovered vents or crawl spaces, they can prove to be an inviting spot for creatures. To keep them out, see that you have vent covers in place and that crawl spaces or any other exterior nooks and crannies are sealed up or covered with a sturdy metal mesh. If you don't have vent covers installed, consider adding them. This method will help defend against squirrels, raccoons, rats, mice, birds, and bats. 2) Change the batteries in your fire and carbon monoxide alarmsIf you have non-wired smoke and carbon monoxide detectors, change the batteries once a year—even before they begin making the annoying low-battery beep, if you're up for it. While you're at it, check your various hazard detection systems to ensure they work properly. Since people spend more time indoors during the colder months, there is an elevated risk of fire from the use of heaters, candles, and cooking. Additionally, keeping windows closed and sealed can increase the risk of carbon monoxide accumulation inside. Giving your detectors a once-over can help reduce your risk. 3) Install weatherproofing to doors and windowsIf you live in an older home or have windows or doors that aren’t well-insulated, November is a good time to weatherproof problem areas. Begin by inspecting the weatherstripping around doors and windows, checking for leaks, broken, or worn stripping. If you find any gaps, use replacement weather stripping to seal them. If you have bigger leaks around windows or doors, or older windows that let in too much air, you can also use a weatherization kit to temporarily seal off leaky openings with heat-shrinking plastic wrap. This basic weatherproofing will keep you warmer and help save money on utility bills. 4) Organize your winter weather suppliesIf you live in an area that can get a lot of snow and ice in the winter, stock up on ice melt, shovels, and roof rakes. Take a look at your snow removal tools and make sure they’re in good shape before it’s time to use them, as replacing equipment before a storm can save you a lot of headache later. It's also a good time to stash your ice scraper, snow brush, and snow chains in your car's trunk. If you live in an area with heavy snowfall and ice, consider keeping a scraper and de-icer in your garage or utility room, so you can access them if your vehicle becomes frozen over. 5) Clean ovens, toasters, and other crumb-catching appliancesKitchen fires can be caused by ovens, toasters, and other cooking appliances that have crumbs and other burnt food deposits. Since people tend to stay home and use their ovens more during colder months—not to mention entertain more during the holiday season—ovens and toasters can get a more intense workout this time of year. A copy of the first Superman issue, unearthed by three brothers cleaning out their late mother’s attic, netted $9.12 million this month at a Texas auction house which says it is the most expensive comic book ever sold. The brothers discovered the comic book in a cardboard box beneath layers of brittle newspapers, dust and cobwebs in their deceased mother’s San Francisco home last year, alongside a handful of other rare comics that she and her sibling had collected on the cusp of World War II. She had told her children she had a valuable comic book collection hidden away, but they had never seen it until they put her house up for sale and decided to comb through her belongings for heirlooms, said Lon Allen, vice president of comics at Heritage Auctions. The brothers uncovered the box of comics and sent a message to the auction company, leading Allen to fly out to San Francisco earlier this year to inspect their copy of “Superman No. 1” and show it to other experts for appraisal. “It was just in an attic, sitting in a box, could have easily been thrown away, could’ve easily been destroyed in a thousand different ways,” Allen said. “A lot of people got excited because it’s just every factor in collecting that you could possibly want all rolled into one.” The “Superman No. 1” comic, released in 1939 by Detective Comics Inc., is one of a small number of copies known to be in existence and is in excellent condition. The Man of Steel was the first superhero to enter pop culture, helping boost the copy’s value among collectors, alongside its improbable backstory, Allen said. The previous record for the world’s most expensive comic book had been set last year, when an “Action Comics No. 1” — which first introduced Superman to the world as part of an anthology — sold for $6 million. In 2022, another Superman No. 1 sold for $5.3 million. A small, in-house advertisement in the comic book helped experts identify it as originating from the first edition of 500,000 Superman No. 1 copies ever printed. Allen estimates there are fewer than 500 in existence today. The copy was not given any special protection, but the cool Northern California climate helped preserve it, leaving it with a firm spine, vibrant colors and crisp corners, according to a statement from Dallas-based Heritage Auctions. The copy was rated a 9.0 out of 10 by comics grading company CGC, meaning it had only the slightest signs of wear and aging. The three brothers, in their 50s and 60s, did not wish to be identified due to the windfall involved nor did the buyer of the comic book, according to the auction house. “This isn’t simply a story about old paper and ink,” one brother said in a statement released by the auction house. “This was never just about a collectible. Apple is cutting jobs: these teams will be impacted by layoffs
Apple said on Monday it is cutting jobs across its sales teams to strengthen its customer engagement efforts, noting that only a small number of roles will be impacted by the layoffs. An Apple spokesperson told Reuters that the company is continuing to hire and the affected employees can apply for new roles. The impacted employees include account managers serving major businesses, schools and government agencies, according to Bloomberg News, which had reported the news earlier in the day. Staff who operate Apple’s briefing centers for institutional meetings and product demonstrations for prospective customers were also affected, Bloomberg said. One of the major targets of the layoffs was a government sales team working with agencies, including the U.S. Defense Department and Justice Department, per the report. Only a week after experiencing a dreaded “death cross,” and subsequently seeing its value fall to less than $81,000, Bitcoin is showing some signs of recovering. On Monday, BTC’s price topped $89,000, and as of early Tuesday, are hovering around $87,500. To be clear, the slump is far from over—the coin saw its price top $124,000 just last month—and no one can predict what will happen next, but it’s a clear upswing in momentum. All told, when Bitcoin bottomed out at $81,000, it had fallen around 35% off its high. There were several reasons for the selloff, including outflows from large institutional investors and broader economic uncertainty, among other things. It was a wipeout of around $1 trillion in market value. Sentiment may be on the upswing As for this week, it’s anyone’s guess how much momentum the cryptocurrency will have, but investors appear to be felling a little better. The Crypto Fear and Greed Index from CoinMarketCap, a sentiment indicator for the crypto market, was at 15 on Tuesday. That’s still in the “extreme fear” portion of the spectrum, but it’s up from low pint of 10, where the index was on November 21. For context, the index hit a high point for 2025 back in May, tallying a 76 and putting it in the “greed” spectrum. At the time, BTC was trading for around $111,000. So there has been a wild swing in both momentum and sentiment within the past six months. And though Bitcoin has regained its footing a bit over the past week, the question is whether that momentum can be sustained and if values can start pushing back toward all-time highs. Watch Out for These New Scams Targeting Social Security and VA Benefits
Scammers love to impersonate government and law enforcement officials, from the FBI to the U.S. Marshals Service to Medicare and other health insurance programs. There's a good reason for this: Most Americans use government services at some point, and many may be apt to trust, or at least engage with, someone claiming to be from a well-known agency. Plus, the threat of losing benefits or being targeted by legal action is especially compelling when it comes from a government representative, and victims may be more likely to comply with scammers' demands. It's no surprise, then, that schemes currently making the rounds involve Social Security and Veterans Affairs benefits, according to warnings from the Social Security Administration and the Department of Veterans Affairs. Social Security account suspension scamSocial Security numbers are often part of identity theft, so it would be alarming to receive a notice that yours has been involved in criminal activity. Scammers are counting on this when impersonating the SSA's Office of the Inspector General (OIG) and trying to trick you into actually giving up your SSN and other sensitive information. Here's how the scheme works: Fraudsters are sending emails with the subject line "Alert: Social Security Account Issues Detected" and including attachments on letterhead that looks like it comes from the OIG. The notice contains official-seeming information, such as a reference number and case ID, and states that your SSN will be suspended within 24 hours due to fraudulent activity on your account. The letter also says that criminal charges have been filed and even includes the statutes that have supposedly been violated. Recipients are instructed to call the number listed to "respond to these allegations," but the person on the other end is a scammer impersonating an SSA employee. They will try to exploit your fear and confusion to collect personal and financial information from you. VA benefits overpayment scamScammers are also contacting veterans and military family members who receive VA benefits, claiming that said benefits have been overpaid and pressuring targets to pay back the money owed. According to the VA's advisory, fraudsters are using fake VA letterhead and logos on notices sent by mail and email as well as spoofing real VA phone numbers. They are trying to convince beneficiaries to make payments immediately using methods like wire transfers, cryptocurrency, prepaid debit cards, and gift cards, and they may also request sensitive information your VA login or bank account credentials. While VA benefits could legitimately be overpaid, the VA won't contact you and demand money—especially via bitcoin and other unrecoverable methods. Nor should you ever have to pay an upfront fee for assistance with managing VA debts and claims (the VA does this for free). If you do actually owe money, you will be able to find more information on repayment through your official VA.gov account. Always verify through official VA channels, such as VA.gov and the VA’s Debt Management Center (800-827-0648). Never rely solely on unsolicited communication, and never give out your password, SSN, or financial information.
